James HooperMortgage Executive.

Operating advisor to lenders. Revenue leader. Twenty-five years and ten organizations deep in how loans actually get made.

Wholesale, correspondent, TPO, retail and digital — built from nothing, scaled, turned around and run with the P&L in my name. Along the way I’ve hired and managed over 1,000 account executives and 2,000 loan officers, and run operations teams of up to 500 direct reports. Today I do that work from the outside, one company at a time, through Guardrail Operating Advisory.

About James

A career spent building the organizations that move the volume.

I’ve spent twenty-five years building, leading and turning around sales and production organizations in lending — across wholesale, correspondent, TPO, retail and digital, at ten different companies.

The through-line is people. Over that career I’ve hired and managed more than 1,000 account executives and more than 2,000 loan officers. Finding producers, reading them accurately, getting them productive and keeping them is the skill everything else has been built on — you cannot fix an operating problem with a sales floor you can’t staff. It has never been only the sales side either: I’ve run operations organizations as large as 500 direct reports, so I’ve owned both ends of the loan — who sells it and who closes it.

I’ve built a wholesale lending entity from nothing: 120 account executives, 190 support staff, and the compliance and operations infrastructure underneath them. I’ve carried $6B+ in annual volume at Freedom Mortgage and MetLife. I’ve scaled a non-QM shop into an Agency lender, and I’ve taken $7,800 of cost out of every loan at a bank without cutting capacity.

National Mortgage Professional named me to its “40 Under 40” in 2015 and again in 2016, and to its Most Connected Mortgage Professionals list in 2017. Along the way I’ve held senior executive roles at U.S. Bank, EquiFirst, MetLife, Freedom Mortgage, PRMG, The Money Source, Change Wholesale, NMSI, Quontic and RETR.

Today I run Guardrail Operating Advisory, where I do the same work from the outside for a small number of lenders at a time. My interests sit where lending distribution meets data and artificial intelligence — and after twenty-five years, one principle still runs the whole thing: never stop learning, never stop adapting, never stop building.

Guardrail Operating Advisory — Current

Most companies don’t have a strategy problem. They have an operating problem.

Guardrail is operating advisory for mortgage and lending executives. I work with mortgage lenders, banks and credit unions running wholesale, correspondent, TPO or retail channels — and with the technology platforms that serve them.

The engagement is a teardown across five systems — revenue, operations, systems and data, people and org, and cost — followed by a sequenced plan with owners, dates and metrics attached. AI governance, use-case prioritization and controls sit inside that work rather than beside it.

Phase 01

The Teardown

2–3 weeks

A full assessment across revenue, operations, systems & data, people & org, and cost. What’s actually broken, and what it’s costing.

Phase 02

Operating Plan

2 weeks

A sequenced implementation roadmap — owners, dates and success metrics against every item. Fixed fee.

Phase 03

Execution Support

3–9 months · optional

Weekly cadence or monthly check-ins while the plan gets built. Optional, and only when it earns its place.

Three engagements at a time, deliberately. Fixed fees on the core phases.
